Running a persona-based campaign or automation — Email & SMS

Most marketing treats every customer the same. Same message, same creative, same offer — sent to everyone. Persona-based marketing does the opposite: it uses what you know about who your customers actually are to send them something that feels like it was written specifically for them.

The result isn't just better open rates. It's higher click-through, more conversions, and customers who feel seen by your brand — across every channel you use to reach them.

Does it actually work?

Gratsi, a direct-to-consumer wine brand, ran a controlled A/B test to find out with the goal of converting one-time buyers to subscribers. They split a single campaign between a generic control and four persona-targeted creative variants — same timing, same audience size, same subject lines. The only difference was the email body, written to resonate with each persona specifically.

Compared to the control, the persona-targeted variants drove a 47.2% revenue lift, 54.1% higher click rate, and 56.1% more new subscriptions. Open rates were virtually identical (+0.2%), which proves the lift came entirely from the message resonating — not from deliverability or subject line differences.

The four Gratsi personas and the creative angle used for each:

Persona

Email angle

Active Retiree

"You've Earned the Right to Slow Down"

Mindful Achiever

"Finally, a Little Time for Yourself"

Creative Entrepreneur

"Wine This Good Deserves Good Company"

Health-Conscious Professional

"Zero Sugar. Zero Guilt. Zero Hangovers."

Same product. Same send time. Four completely different emotional angles — each one written for a specific person. When your customers see themselves in the message, they act.

How to think about persona-based messaging

Before you open any platform, spend time with your Brand Persona Reports and Persona Analytics dashboard. Together they give you everything you need to build a strong creative brief for each persona.

Brand Persona Reports tell you who each persona is — their demographics, interests, lifestyle, occupation clusters, and values. This is your creative brief.

Persona Analytics tells you which personas are performing — LTV, AOV, and repeat rate by persona group. This is your prioritization tool. The personas with the highest LTV and repeat rate are the ones most worth investing creative effort in first.

With both in hand, ask yourself for each persona:

  • What does this person care about? Not what they bought — who they are

  • What problem does my product solve for them specifically? A health-conscious professional and an active retiree might both buy the same product for completely different reasons

  • What tone resonates with them? A Creative Entrepreneur might respond to social, expressive language. A Corporate Strategist might respond to efficiency and results

  • What would make them feel like this was made for them?

The goal isn't to create four entirely different campaigns from scratch. It's to find the one angle — a subject line variant, a hero image, a single opening line, a different CTA — that makes each persona feel like you're speaking directly to them.

Using AI to draft persona-specific copy

The most time-consuming part of persona-based marketing is writing different versions of the same message for each persona. AI can take most of that work off your plate.

By connecting an AI assistant to OuterSignal via MCP, you can give it direct access to your persona profiles and ask it to generate copy tailored to each one — email body, SMS, direct mail, subject line variants, CTAs — written specifically for that persona's values, lifestyle, and tone.

This turns a half-day copywriting task into a starting point you can refine in minutes, and makes it realistic to run persona-targeted campaigns across all of your personas simultaneously rather than one at a time.

Which personas should you start with?

Don't try to build persona-targeted campaigns for all of your personas at once. Start with one or two and prove the lift, then expand.

Open your Persona Analytics dashboard and look at LTV, repeat rate, and AOV by persona — that data tells you exactly which personas are worth investing creative effort in first. A good starting point:

  • Your highest LTV persona — the customers most worth investing creative effort in. Persona Analytics will show you clearly which group this is

  • Your highest repeat rate persona — if retention is your goal, this is where persona-based messaging will have the most impact

  • Your largest persona — the biggest potential impact on total revenue even if LTV is lower

  • Your most distinct persona — the one whose profile feels most different from your average customer, making persona-specific messaging most obvious

Once you've run one test and seen the results, the case for expanding to all personas becomes self-evident.

Email

One-time campaign to a persona segment

Best for: product launches, promotions, seasonal campaigns, or any time you want to send a targeted blast to a specific persona right now.

Before you start: make sure your Klaviyo stream Playbook is running — this is what pushes OuterSignal persona tags onto your Klaviyo profiles automatically. If it's not set up yet, start there. 📖 Klaviyo Integration

  1. In Klaviyo, go to Lists & Segments → Create Segment

  2. Add a condition: Properties about someone → OuterSignal Persona → equals → your persona name (e.g. Active Retiree). For a full walkthrough of building segments from OuterSignal tags, see 📖 Building Klaviyo Segments with OuterSignal Data

  3. Save the segment

  4. In Klaviyo, create your campaign and select that segment as the audience

  5. Write creative tailored to that persona's profile — use your AI assistant to generate first drafts per persona if needed

  6. Repeat for each persona you want to target — each gets its own campaign variant

  7. Send and compare performance across personas

Automated flow triggered by persona tag

Best for: welcome flows, post-purchase sequences, win-back campaigns, or any ongoing automation where you want every new customer to automatically receive persona-matched messaging from day one.

Before you start: make sure your Klaviyo stream Playbook is running and your persona segments are built in Klaviyo. 📖 Building Klaviyo Segments with OuterSignal Data

  1. In Klaviyo, go to Flows → Create Flow → Build Your Own

  2. Set the trigger to Profile Property Changed

  3. Add a trigger filter: OuterSignal Personaequals → your persona name (e.g. Health-Conscious Professional)

  4. Build your flow emails with messaging tailored to that persona's profile — tone, creative angle, and offer should all reflect who that persona is

  5. Activate the flow

  6. Repeat for each persona — each gets its own flow with its own tailored messaging

As OuterSignal tags new customers in Klaviyo via your stream Playbook, they automatically enter the right flow from day one — no manual work needed.

The power of flows over one-time campaigns is that every future customer gets the right persona-matched experience automatically — not just the ones who existed when you hit send.

SMS

The same persona-based approach that works for email works for SMS — shorter format, same logic. A message that speaks to who someone is will outperform a generic blast every time.

Klaviyo SMS

If you're already using Klaviyo for email, Klaviyo SMS is the simplest path — your OuterSignal persona segments work exactly the same way for SMS as they do for email. No additional setup needed beyond enabling Klaviyo SMS on your account.

  1. Build your persona segment in Klaviyo using your OuterSignal persona tag — e.g. OuterSignal Persona: Active Retiree

  2. Create your SMS campaign or flow and select that segment as the audience

  3. Write persona-specific SMS copy — one line that hits the right emotional note for that persona is enough

  4. Send as a one-time campaign or trigger as an automated flow the same way you would for email

Postscript

If you're using Postscript, any Klaviyo segment built from an OuterSignal persona tag syncs directly into Postscript. You don't need to recreate your segments — just use the same ones you built for email and write SMS copy tailored to each persona.

  1. Build your persona segment in Klaviyo using your OuterSignal persona tag

  2. In Postscript, use that Klaviyo segment as your audience

  3. Write persona-specific SMS copy and send or trigger as an automated flow

Other SMS platforms

Check whether your platform supports Klaviyo segment sync — if it does, the setup follows the same pattern.
